Animorphs

In Animorphs, a children’s science fiction series by American author K. A. Applegate, five American teenagers suddenly become aware of a secret alien invasion of planet earth. As the only people with the capacity to stop the invasion, the teenagers decide to form a resistance and fight back. In very little time the characters form a clear chain of command with a specifically designated leader.

At one point during the series the leader leaves for a short period of time. Faced with a sudden mission, the Americans never consider the option of operating on a consensus basis – instead they immediately pick a new leader. Then, even though most of the group disagrees with the new leader’s decisions, everyone follows the decisions, because they were made by the leader.

Additionally, towards the end of the series, the leader is faced with the option of either killing his brother (who is under the control of the invading aliens) or giving the aliens access to extremely dangerous technology. The leader decides to kill his brother, but, fearing how this action will affect the leader’s future decision-making abilities, one of the other members of the resistance stops him. This insubordinate member is immediately reprimanded and demoted.

Going on Operations

U.S. military leaders have a long tradition of showcasing themselves as both capable decision makers at the strategic level and capable soldiers at the tactical level. One famous example is a widely published photograph of General Douglas MacArthur charging through the ocean surf during a World War II beach landing in the Philippines. This scene depicts him as a leader who leads from the front.

Equally famous from World War II involved General Dwight Eisenhower, later U.S. President. On the eve of the D-Day invasion, Eisenhower went to meet with paratroopers of the 101st Airborne Division who would be leading the airborne assault.

In his book My Three Years with Eisenhower Captain Harry C. Butcher writes, “We saw hundreds of paratroopers with blackened and grotesque faces, packing up for the big hop and jump. Ike wandered through them, stepping over, packs, guns, and a variety of equipment such as only paratroop people can devise, chinning with this and that one. All were put at ease.“

A contemporary example of a strategic-level leader is General Stanley McChrystal. In June 2006 McChrystal’s team successfully hunted down Abu Mousab al-Zarqawi, one of the most wanted men in Iraq. McChrystal reportedly accompanied his men on the mission to retrieve al-Zarqawi’s body. He frequently accompanied soldiers under his leadership on operations.

Truman fires MacArthur

The History channel online describes well „perhaps the most famous civilian-military confrontation in the history of the United States.“

In April 1951 President Harry Truman fired General Douglas MacArthur. On April 11 Truman addressed the nation. He defended his overall policy in Korea. “It is right for us to be in Korea.” Nevertheless, he explained, it “would be wrong—tragically wrong—for us to take the initiative in extending the war… Our aim is to avoid the spread of the conflict.” 

MacArthur returned to the United States to a hero’s welcome. Parades were held in his honor, and he was asked to speak before Congress. Public opinion was strongly against Truman’s actions, but the president stuck to his decision without regret or apology. 

Eventually, the American people began to understand that his policies and recommendations might have led to a massively expanded war in Asia.

Lone Ranger

Lone Ranger: one who acts alone and without consultation or the approval of others.

In 1933, the radio show The Lone Ranger first appeared. Later, it was turned into a television show, which ran from 1949-1957, as well as a series of books. The story follows the adventures of the Lone Ranger – the only ranger who survived an ambush by “Butch” Cavendish in a canyon known as Bryant’s Gap. 

After the fighting, the injured ranger is discovered by Tonto the Indian, who nurses him back to health. The two men then fight crime together, with the Lone Ranger in a mask, so as to conceal his identity.

Although in the program the Lone Ranger was not alone, he and Tonto had clearly defined roles – the ranger was the leader, and anytime Tonto and the Ranger were separated, Tonto wouldn’t act without first consulting the Lone Ranger.

Top-Down Decision-Making

Decisions in Chinese companies are typically made by senior managers, with input from lower-level staff filtered through formal chains. Subordinates rarely challenge management directly in meetings, instead showing deference through silence or agreement. Even when employeesdisagree or spot problems, criticism is delivered very cautiously, often privately, to protect “face.” This means information travels slowly, with critical issues filtered and softened before reaching leadership.

All-Employee Meeting

The All-Employee Meeting – also called All-Hands or Town Hall Meeting – is an effective and important forum American management uses to communicate directly with their entire organization. Its goal is not so much to go into the details of the organization‘s strategy, but instead to lay out its broad lines.

The AEM also allows for a question and answer period which gives both management and employees a forum to spontaneously address topics of particular concern. In addition, the AEM serves the purpose of motivating the team to work harder, faster, smarter.

Communications Technology

Twenty years ago American football coaches would communicate the plays they wanted executed by sending it in with a player substitute. After that they tried using hand signals. For several years now they simply speak via communications technology directly with their key players.

Basketball coaches have no need for any communications technology. They stand directly on the side of the court within speaking distance from the action. Baseball managers continue to use hand signals.

The American military places extraordinarily high value on the development and usage of any and all technology which shorten, improves, quickens the communication between commanders and commanded. Combat helmets are outfitted with cameras and radio communication allowing for direct, one-to-one communication with each and every soldier.

It is said that the President of the United States can speak at any time, from any location, with any armed forces pilot in the sky. The 2012 raid on Osama bin Laden‘s compound was watched by the president and his national security team from the White House situation room.

Email Overload

Recent advances in technology have shortened the already very short lines of communication maintained in American business. According to a study done by American University in Washington, D.C. “a typical manager receives hundreds of emails a day, and that consumes a substantial amount of work hours.”

In response to this trend, companies such as PriceWaterhouseCooper have created internal rules restricting email on holidays and non-business hours. A survey by the Society for Human Resources Management states that one in four companies have created similar rules.

In the U.S. business environment, managers expect to be kept informed of even small developments in projects under their supervision. In practice this means that managers are often cc’ed on routine emails relating to the „nuts and bolts“ of a project, even if the content of the email does not require input from the manager. This practice is done to ensure that the manager has situational awareness of his team members’ work.

The Madman and the Bomb

The scene from the White House south lawn on August 9, 1974, is vivid in the nation’s memory. That morning, President Richard Nixon famously boarded Marine One for the final time, put on a wide grin and fired off a final double-V to the assembled crowd.

But one of the most interesting aspects of that day is what didn’t happen on the south lawn: Even though Nixon had more than two hours left in his tenure, the most critical tool of the modern presidency had already been taken away from him. He never noticed it, but the nuclear “football” didn’t travel with him as he boarded the helicopter, and later, Air Force One for his flight back to California.

Moreover, Defense Secretary James Schlesinger recalled years later that in the final days of the Nixon presidency he had issued an unprecedented set of orders: If the president gave any nuclear launch order, military commanders should check with either him or Secretary of State Henry Kissinger before executing them.

Schlesinger feared that the president, who seemed depressed and was drinking heavily, might order Armageddon. Nixon himself had stoked official fears during a meeting with congressmen during which he reportedly said,

“I can go in my office and pick up a telephone, and in 25 minutes, millions of people will be dead.” Senator Alan Cranston had phoned Schlesinger, warning about “the need for keeping a berserk president from plunging us into a holocaust.”

When follow-up is ok

Despite German reluctance to use follow-up, there are situations in which it is unavoidable: In order to stick to a well-defined plan; when the customer requests information; if work results are not delivered on time. The Germans prefer the term nachfassen – literally, after hold. Or nachhaken – literally, after-hook or -check.

Follow-up in Germany can be either negative or positive. Negative in the sense of control. Positive in the sense of support. Follow up – negative – questions one’s ability and willingness to produce good work results. At the same time – positive – it is essential to checking technical details, getting necessary information, verifying due dates.

Organizations which are time-driven rely on follow up. News organizations are just one example. Any and all forms of logistics is another. Timing is critical. Schedules need to be met. Employees are under pressure. Deadlines are deadlines.

Follow-up can be supportive. An older, more experienced colleague can inquire in a friendly way about the status of another’s work. A team lead who coaches her team well knows when and how to follow up by simply asking “How are things going? Can I help in any way?”

Follow-up by colleagues on a report, speech, or published article is positive. It means that they have taken sincere interest in your work. It also gives them an opportunity to demonstrate their competence by asking intelligent questions.

In German team meetings follow-up is the rule, not the exception. Open action items can be addressed directly. Team members establish a common baseline of information.

Finally, there is another very legitimate reason to use follow-up in Germany: If things are not going right, if an error has been detected, if the work is being performed improperly. In such cases there is only one course of action. Follow up, and fast!
