German non-governmental organizations – NGOs – are confronted by the dilemma that they need to function well as organizations, but do not want to give their members the impression that they work for an organization. 

Internal power struggles are poisonous for small, low-budget organizations. Members need to know that they are serving a higher purpose and not an organizational structure, much less specific people within that structure.

For Germans, their work, what they accomplish day in and day out, is very much a part of their personal identity. On the one side this makes it difficult for them to maintain distance from their work. 

On the other, however, it enables them to work very conscientiously and independently. The German logic is: “Do you want to understand who I am? Look at my work.“

Why do Germans have such difficulty with dienen, serving? 

Perhaps it has to do with the fact that Germans in many ways live mit sich – with themselves, and in sich – in themselves, in the sense of how they live, where they live. Their surroundings are very much a part of their personality, their self-understanding. 

Unexpected visitors, regulations or limitations on their private lives are quickly interpreted as almost personal attacks. A boss calling unexpectedly, friends dropping by for a visit, colleagues giving unsolicited advice concerning their private lives make Germans feel uncomfortable.

To serve well, though, means to push to the side one’s own values, beliefs, ways of living. The better one can do that, the better one can serve. And that is the difficult part for Germans. 

Germans prefer far more beraten, to advise, or to complete a task. Beraten involves addressing a topic, subject, or problem. It is impersonal, independent of one‘s values, lifestyle, or belief system.

To serve a good cause

Einer guten Sache dienen. To serve a good cause.

The Germans believe that when you serve another person – dienen – you have to accept the value system of that person. He who serves, has to do things, has to act in a way, which he might otherwise fully reject. Even more, the person serving is obligated to do his very best.

Germans do not consider this a relief, not as a transfer of moral responsibility from the one serving to the one being served. On the contrary, it represents a burden for them, knowing from the very start that they will invariably come into conflict with their conscience.

On the other hand, when Germans are willing to serve a good purpose, a cause they believe in, they are freely submitting to a belief, taking a moral stand, agreeing with a set of arguments. They can formulate those arguments in a way which fits their values. If one can no longer support the cause, there is no obligation to continue contributing time and effort.

Psychologically this means that serving a good cause, whether through action, financial assistance or communicating a message, means serving one’s own value system. One is obligating oneself freely. Independence and self-determination are protected.

Process-Pope

Klaus-Hardy Mühdeck, current CIO of ThyssenKrupp and former CIO of Volkswagen, is considered Germany’s Prozesspapst – literally process-pope. He is the first CIO to change his title to Chief Process Officer.

In an interview with Computerwoche – Computer Week – in 2006 Mühdeck described his fascination with process management: 

“Processes network functions, no more and no less. Throughout my entire career I have been involved in processes. In most companies it is under the board member responsible for strategy. But the trend is clear. CIO’s are defining processes and systems.”

It is the CIO, says Mühdeck, who is the bridge between the demands of the company and the systems platforms and company-internal processes. CIOs need to be able to communicate with and understand the areas of development and manufacturing. 

You can only truly understand a company’s processes if you understand how the various functions and departments actually work.

Richtlinie or guideline

Americans have a higher tolerance for deviating from processes. Americans see processes and procedures fundamentally as tools. Whereas a German colleague sees in a process a Richtlinie (order, instruction), his American counterpart often sees a guideline. The term guideline is often translated into Richtlinie. This translation is false and misleading.

Like their German colleagues, Americans seek that fine line between process-discipline and -flexibility. The moment a process makes unnecessary demands which do not serve the overall goals, that process is deemed rigid. Americans will deviate by reevaluating the most important factors: risk, resources, back-up contingencies, and the final value-added for the end-customer.

Results delivered in a timely fashion, even if the product of a process is not followed step-by-step, are preferred over results delivered too late, but the product of a process vs followed step-by-step. Americans, both as customers and suppliers, can “sleep at night” with the so-called 80%-solution, as long as the missing 20% is compensated by the advantage of speed, responsiveness or price (cost).

When to deviate: Americans are quick to deviate from steps within a process or procedure if: it does not add value, does not help, does not move their work forward; external forces demand it, such as schedule, budget or customer demands; after getting input from experienced colleagues and/or permission from their team lead or process owner; and as long as the deviation conforms (compliant) with laws and regulations.

Americans speak of taking a down and dirty approach, of doing whatever it takes to get the job done, of being pragmatic.

Rules are made to be broken

In America, refusing to deviate from the rules is often perceived as negative behavior. There is a popular saying which states that “rules are made to be broken.” American General Douglas MacArthur famously expanded on this phrase and said “Rules are mostly made to be broken and are too often for the lazy to hide behind.”

Sam Walton, the founder of the Wal-Mart chain (which became the largest corporation in the world in 2002), wrote in his autobiography that the most important rule in business is to break all of the rules. He also gave preference to rule-breakers when hiring employees, as he considered them superior workers to their rule-following counterparts.

Many of the best known American scientists and engineers were also rule-breakers. Bill Gates broke the rules with his innovative software, Henry Ford with his moving assembly line and welfare capitalism, and the Wright brothers with their fixed wing aircraft, just to name a few.

Navel-gazing

Useless or excessive self-contemplation; self-absorption, self-centeredness, self-concern, self-interest, self-involvement, self-preoccupation, self-regard. Navel-gazing.

Too much self. Too little other. Self being the process, how the work is done. Other being those who should benefit from the work to be done, the output, the product or service.

The deeper Germans discuss and debate how the work is done – process – the more their American colleagues fear a turn from the outward to the inward. The link is lost between process (how the work is done) and the results.

Americans often have the sense that their German counterparts believe that process can solve any problem, address any challenge, even those which do not lend themselves to process. Leadership. Decision making. Business relationships. Process works with the measurable, the quantifiable, but less so to the immeasurable, the unquantifiable.

For Americans, process is a tool. Apply where applicable.

Der Weg ist das Ziel

Der Weg ist das Ziel. The path is the goal. Eastern thinking. Not Western. But a segway into how Germans understand the importance of process (how the work is done).

Garantie. Guaranty. Kein Werkzeug. Not a tool. Germans would say that a final product is only as good as the process which led to it. Process. How the work is done. And a process is only as good as the product it produces. Zwei Seiten einer Medaille. Two sides of the same coin. Not a tool.

If you work with Germans, you’ll know how intense and constant their focus is on how the work should be done. You’ll experience discussion after discussion, meeting after meeting, debate after debate. It can appear as if they are obsessed with process. All this at the expense of the user, of the internal or external customer. It can appear to threaten the very purpose, and success, of the activity.

But wait. When Germans engage about how the work is done, they are, in fact, talking about the customer, about how best to serve the customer. Two sides of the same coin. If you get the process right, you get the end product right. For the customer. In the German context, talking process is talking customer. The Germans may not use the term “customer”, or the term “serve”, or “value”. But this doesn’t mean that they are not focused on it. Actions speak louder than words.

For Germans, true focus on the customer is focus on how to do the work right. The path is not the goal. In the West, the goal is the goal. The path gets you there. Chart that path carefully. Walk that path the right way. “The right way.” Lots of room for discussion there.

Not see the forest for the trees

Den Wald vor lauter Bäumen nicht sehen – to not see the forest for the trees – is an often-used figure of speech in Germany (and in the U.S.) describing how one can fail to see the bigger picture due to focusing on the details.

This figure of speech always has a negative connotation and implies that a person does not have everything under control, is not capable of stepping back in order to assess the broader situation.

This is considered in Germany to be a serious weakness, for in their work they strive to orient themselves on universal (generally valid, admitted, accepted) conditions (prerequisites, requirements, premises, suppositions). 

In doing so Germans try to maintain a certain amount of distance from the details of their work, in order to always recognize (be cognizant of) basic structures and patterns.

What is quality?

Deduktiv. Deductive. Latin deductivus, deductio. To base on, to continue. Deduction, or the deductive method, is defined in philosophy as arriving at specific conclusions based on assumptions or principles.

The Greek philosopher Aristotle defined deduction as „conclusions about the specific based on the general.“ Induction, or inductive thinking, is the opposite: arriving at general principles based on the observation of particulars.

Normen. Norms. Latin norma, the measurement of an angle; generally excepted rules of interaction among people; standards for size, weight, quality; the average value of something; minimum values of a thing or behaviour.

Qualität ist die Einhaltung von Normen. Quality is meeting all necessary norms. The response of a German engineer to the question „What is quality?“
